As organizations move from generative AI (which responds) to agentic AI (which acts), the security stakes shift dramatically. According to Harvard Business Review many organisations, they aren’t ready for the risks of agentic AI”.

For the CISOs, the difference between hero and headline is not simply “implementing AI” but “securing Agentic AI safely and at scale.”

Here’s a four-part strategic playbook for CISOs considering their Agentic AI Risks strategy, which leads into the fifth step: focus, not a distraction.

1. Visibility First: Build an Agent / Tool / Identity Inventory

The first truth about agentic AI security is uncomfortable but universal: most organizations have no idea how many agents they’re running, what systems they touch, or which identities they impersonate.

Agentic AI is - by design - complex: they reason, call tools, act across APIs, and persist memory. From a security perspective, you cannot defend what you do not see. The first strategic step: build your “Agentic Asset Graph” - a living map that connects:

  • Every agent, its purpose, and environment;

  • Each tool or API it can invoke, with scope of action;

  • The identities, tokens, or service accounts it assumes;

  • and the data domains it touches across the enterprise.

With this graph, you can answer the questions that matter in a breach or audit:

  • “Which agents can modify production systems?”

  • “Who owns the identity this agent is using to call financial APIs?”

  • “What data could this Agentic workflow exfiltrate if compromised?”

This visibility is a continuous process that requires coordination across AppSec, DevOps, platform engineering, and AI governance.

You can’t protect what you don’t inventory.

CISOs who master visibility first will define the security baseline for the agentic decade.

2. Agentic AI Risk: Assess What Matters Most

Visibility tells you what exists - risk assessment tells you what can go wrong. In agentic AI, the only reliable way to learn is through continuous red teaming and data exposure analysis, rather than static checklists.

[1] Red-team your agents. Simulate realistic abuse: prompt injection, tool chaining, context poisoning, and over-permissioned actions. See if an agent can move laterally, leak memory, or escalate autonomy. These exercises uncover where reasoning crosses into real-world impact.

[2] Measure sensitive data exposure. Agents process prompts, logs, and API payloads: often rich with credentials or PII. Map what sensitive data flows through each agent and whether it crosses compliance boundaries.

[3] Continuously reassess. As new agents and tools emerge, rerun red-team tests and re-score exposure. The goal is to know through evidence, which agents pose a material risk and how quickly you can contain them.

3. Establish Guardrails to control Risks

Ignore the noise. The CISOs who are actually winning this battle are starting with early, enforceable guardrails.

That means:

  • Maintain an approved catalog of tools that agents can access.

  • Enforcing human-in-the-loop validation for sensitive operations like payment approvals or configuration changes.

  • Logging every agent decision and tool call, so you can answer “why” when something breaks.

  • Control sensitive data and moderate content that may be exposed or used by your agents.

4. Operationalize Response: Don’t Just Monitor

The last shift is mindset: from auditing AI to responding to AI incidents. Agentic systems and MCPs will be targeted through prompt injection, tool misuse, or data manipulation. The goal is to stop threats as they occur actively. Build actionable controls:

  • Monitor agent behavior continuously. Watch for signs of compromise, such as unusual tool calls, unexpected API activity, or abnormal data flow.

  • Block malicious actions in real time. If a prompt injection or tool chain looks suspicious, terminate the session or quarantine the agent immediately.

  • Protect your MCP endpoints. Apply runtime policies to reject untrusted input and limit which tools or data an agent can touch.

When a threat vector targets an agent or MCP, your system should automatically detect, block, and contain the threat.

Scale Strategically: Don’t Boil the Ocean

Start with visibility, risk assessment, and guardrails first before you go deep into operationalizing every deep control. Resist the urge to apply every control to every experiment. Agentic ecosystems grow fast, but governance maturity must grow deliberately. Start with a few high-impact, high-risk workflows: the agents touching customer data, production APIs, or financial systems.

Build complete coverage from discovery through testing, guardrails, and response. Once those are stable, extend controls laterally to lower-risk agents. Scaling securely means sequencing your defenses, not expanding them blindly.

Final Thoughts

CISOs are facing a new kind of challenge: one that doesn’t fit neatly into traditional security playbooks. The organizations that will lead in 2026 are the ones that can turn this from a source of anxiety into a source of control.
